I try to talk with friends, I can talk with one but not more. It says I need to update it or use something else but I used a kindle and an Xbox one and it still doesn't work

Skype to skype will be free. Then you get 100 mins to make skype to mobile/landline calls and group chat free for 6 months

Yes it is possible to have up to 3 participants on a video call on skype for Xbox One. Here is a link to the support page with the step-by-step to start the video call for 3 people:

To point out something, Skype is free on other platforms but.... If you wish to do Group Skype video calls that is now in a payed premium model of Skype. Now I believe the X1 Skype allows you to Skype Group vid calls as long as you have gold, which is also
for multiplayer and other things. So as I don't have Skype premium normally if I need to do this ill use the X1 and take advantage of that being included in my Multiplayer subscription.

Well group video calling, is only available with Skype Premium & texts also use Skype Credits etc..

If it is anything like Skype for HDTV, that already uses a Kinect like camera.. You also pay a Subscription fee for some features, like voice calls too..
